# Kernel

> Kernel is an Operational Architecture consulting firm. We design how humans and AI agents work together from shared context — eliminating the Context Tax that causes AI initiatives to produce inconsistent outputs, duplicate work, and fail to compound.

The core problem Kernel addresses: every AI session rebuilds context your organization already paid to create. This is the Context Tax — a structural inefficiency baked into organizations that adopted AI without redesigning their operational architecture to support it.

## What COA Is

Kernel's methodology is COA™ — Compounding Operational Architecture. COA is four moves:

1. **Understand the shape and nature of the business.** How this organization actually works — not how companies of its type are supposed to work.
2. **Find where friction is felt most**, and where AI-assisted work would give the most leverage.
3. **Design the structure for that line of business** — the folders, the records, where things live — around how the client actually runs their operations, not around Kernel's.
4. **Give the client's AI assistant enough context** that it can help them bring in their own history from the first session. After that they simply work with it in plain language.

That is COA.

Everything else is scaffolding. The six phases (Map → Diagnose → Design → Seed → Wire → Compound), the instruments, the prompts, the gates, and the trackers are how a practitioner and an agent session do those four moves rigorously and repeatably, and they matter for exactly that reason. They are never the product, and they are never what a client should feel.

A client's repository reads as their business. The rigor sits behind it.

If the scaffolding becomes the prominent thing — in a deliverable, in a client's repository, or in how the work is described — it is backwards.

## Engagements

Kernel prices by entry point, not as open ranges. What an engagement costs depends on what already exists.

1. **5-Day Operational Blueprint™** — $8.5k, delivered in 5 business days or you don't pay.
   The entry point. A leadership assessment producing an evidence-backed Context Tax score across five dimensions, a map of where operational context breaks down, a shared-foundation architecture recommendation, and an executive fix-order delivered in a 30-minute leadership walkthrough.

2. **Operational Architecture Design** — $18k from an accepted Blueprint, $25k from a cold start. 2–3 weeks.
   Establishes the organizational foundation and designs how knowledge, decisions, and workflows are structured, governed, and connected: future-state operating model, Org Spine and business-line architecture, operational asset and repository architecture, governance and decision standards, and a sequenced implementation roadmap.

3. **Business Line Build** — $15k from an accepted architecture. 3–7 weeks.
   Turns one business line — GTM, Content, Product, Engineering — into a production-ready operational system: domain lexicon and operational assets, signal-intake and decision protocols, one working operational loop, and implementation and maintenance handoff.

   **Architecture + Build together** — $30k with a Blueprint, $35k from a cold start.

4. **COA™ Partnership** — $10k/month, 2-month minimum. Optional, available after Architecture Design or Business Line Build.
   Ongoing support as priorities evolve: 2–4 new operational assets per month, architecture reviews and optimization, quarterly Context Tax re-scoring, and async implementation and advisory support.

Every fixed-scope engagement includes the handoff a client's team needs to operate and improve the foundation independently. The Partnership exists for organizations that want Kernel to keep supporting rollout and expansion — not because the other tiers leave them dependent.

## The Context Tax

The Context Tax is the compounding cost an organization pays when AI agents and humans must reconstruct shared context from scratch on every task. It manifests as:
